Relational Leadership: Growing Beyond our Organizational Bureaucracy

IMG_021450 years ago, people were perfectly happy being treated like a number. Employees were expendable and assembly line workers were interchangeable. If you expected to be affirmed by your employee, well, that’s what a paycheck was for.

Today’s team members want to be valued beyond their monetary compensation; they rightfully expect to be treated with respect. Leaders can no longer be perceived as dictators. The days of the intimidating boss are fading and employees will no longer tolerate a company that undervalues their workers. In fact, most people no longer want to be seen merely as a worker or a cog in a corporate machine; they prefer to think of themselves as team members, vital partners, an important piece of the larger mosaic. Leonard Sweet says that, “people possess a desire for a higher purpose – a mission that will change the world.” By connecting with your organization, they can participate as a key component in a bigger mission.

If you are a leader, you must connect in a relational way with your team members. If your organization is too large for you to offer hands-on care for everyone, you must structure so that someone is doing hands-on care for everyone. Individuals matter!

Allow me to clarify a few things that are often mistaken for relational leadership:

  • Telling you what you want to hear. We must care enough to challenge one another to grow. Stretching is uncomfortable but a necessary part of personal and organizational development.
  • Always agreeing. Just because I disagree with you does not mean that I am a “hater”. Sometimes my love for you compels me to disagree with you. Relational leaders care enough to lovingly confront when necessary.
  • Presuming your leader to be all things to all people. We must have reasonable expectations. If your leader has 10 or more direct reports, she may not be accessible every time you need her. An extremely high capacity leader may be able to effectively connect personally with 50 or more people but you must not place them under extreme performance expectations as they relate to accessibility.
  • One-sided relateability. Relational leadership is a two-sided coin. If you expect your leader or team member to initiate every conversation, you need to further study communication. Two-way care is required. (Part 2 of this post will address relational followership.)
  • Organizational acquiescence. While modern thinkers need to know they have influence, they cannot expect everyone to instantly comply and conform to their ideologies. Regardless of how impatient we may become, deep influence and trust takes a lifetime to earn.

However, any leader that plans to remain effective must assume responsibility for building authentic relationships with their associates. People must know that they matter more than the organization. Regarding connectivity: as goes the leader, so goes the team.

We must grow beyond our organizational bureaucracy. In order for institutions to continue to survive they must embrace a systemic relational ethos. If you find yourself in a leadership conundrum where morale is low but angst is high, try making more relational investments in the lives of team members. Strategically and intentionally provide emotional equity; let them know you care!

You are important far beyond what assets you bring to your organization. Your value as an individual and friend far exceeds the contributions you make to the institution as a colleague, associate or employee. Relational leadership will affirm this over time.

On a more personal note, the organization that I serve (the church) is experiencing great transformation in the area relational leadership. Much of our structure is being evaluated and adjusted. We have as our model, the Lord Jesus Christ. He always put people ahead of the institution. In fact, the purpose of His structure was to serve individuals. The church must lead the way in growing beyond our organizational bureaucracy and embracing relational leadership.

Smart Things that Churches Should Do

Church is not a building or an institution. Church is people. Because church is people, we have the choice to either do smart things or dumb things. If we do smart things, more people can be led to Christ. Leading people to Christ is a simple way of describing why the church exists.

Here are a few smart things that churches can do that will lead more people to Christ:

Be intentionally multigenerational
Youth are not the church of tomorrow; they are part of the church today. We must provide the resources necessary to reach them now. Quality leaders, authentic compassion and giving them a voice in the ministry process will result in young people who connect with the church. Smart churches know this; they don’t just talk about it, they do it. They invest in young people. But they also respect older people. Those who have paid the price to help get us where we are now need to know that they are treasured. Smart churches value people even if they appear to no longer be on the cutting edge. Smart churches value all generations.

Stay out of ruts
Doing something simply because that’s the ways it’s always been done is the fast track to extinction. Hold to traditions and creeds but do so with purpose. Smart churches change in the right way at the right time for the right reasons.

Stay off of bandwagons
We always have something to learn from others who are succeeding but trendiness and fads can spoil ministry. It appears that God blesses different methods at different times but He doesn’t run out of ideas. Imagination and creativity are spiritual gifts. Smart churches don’t spend a lot of time and energy trying to be another church. Be original, innovative, fresh.

Be real
Speak the language of the people. Do everything with authenticity. Operate with impeccable integrity. Own up to mistakes. Repent often. Be transparent. Smart churches are not manipulative or condescending or disrespectful of people.

Perfect grace
Make room at the table for sinners. Don’t demand perfection. Practice forgiveness and model second chances. Smart churches know that the ground at the foot of the cross is level.

Reach as many people as possible
It’s OK to have a “target market” based on demographics. But smart churches don’t eliminate people because they don’t fit the niche. Specialty churches eliminate people who are different. Jesus doesn’t eliminate these people – neither should we.

Act outside of the local church
Embrace other ministries. Do life in the neighborhood. Minister with a global mindset. Be sure to connect with people outside of your immediate circle. It’s a big world and God is doing amazing things. Smart churches don’t want to miss that!

Promote justice
Don’t tolerate the mistreatment of the innocent. Stand up for victims. Speak out on behalf of the marginalized. Smart churches act as part of the solution to society’s ills.

Release people into ministry
We should encourage people to practice their spiritual gifts. Empower people. Entrust people with responsibility. Smart churches understand that every person and gift is necessary for a fully functioning church.

Be comfortable with not pleasing everyone
Smart churches know that they are not for everyone. Let people disagree and let some leave, if necessary. Pursue those God has called you to reach.

Insist that people dream
Life beats the hope out of people. Smart churches spend a lot of energy building up people. Encourage them to dream again, to chase the vision that God put in them. “Remember who you wanted to be.”

Know what we’re supposed to do and do it well
What is the end goal of church? Jesus summarized our job description in Matthew 28 by telling us to make disciples; we help people by showing them how to be authentic followers of Jesus. That’s it. If we’re smart, we’ll focus all of our attention on that task.

Smart churches do smart things and lots of people come to Christ. You and I are the church. Let’s do smart things.

A Prayer for Judah (our new grandson)

Dear Lord,

Thank you for sending Judah to us today, he is a gift from heaven. We are not quite sure what to do with him, since we never had a son. A grandson is a unique and precious gift. We thank You for entrusting him to us. We commit to do our very best in helping to raise him the way that You desire.

I pray for him on this first day of his life on this earth.

I pray that:

He will be strong and healthy and safe.

That you will provide his parents with everything they will need in order to raise him to honor You.

That he and his big sister, Sophie will have a wonderful childhood together and an even better relationship as adults.

That He will come to know You at the earliest possible opportunity.

That he will grow up to be a leader, not a follower.

That he will grasp the power of Your love and share that love with others.

That he will help the culture of his day to embrace the Gospel of Christ.

That he will be an earth-shaker for You, one who influences others to follow You.

That he will have courage, strength, confidence, integrity, passion, and faith.

But most of all, I pray that he will be a man of God, a genuine Christian, every day of his life.

Thank you for reminding us, by sending Judah to us, that you have not given up on the world. Our new baby assures us that there is hope.

No One is Expendable

At a summer youth event for the organization that I serve, I was talking with a guest speaker who was visiting us from out of state. He remarked about our diversity of leaders and how the mutual respect among us was obvious. He remarked about how some of our key leaders did not fit the typical mold of our denomination. Specifically, he said, “You guys come from different nationalities and cultures. You speak different languages. You have leaders that are all inked and pierced up. How do you get everyone to accept each other so well?” I gave a pretty straight answer: “We’re not big enough to eliminate people because they are different from us.”

His reaction surprised me. He said, “We aren’t either; we just don’t know it.”

I most certainly did not mean by this answer that we have low standards for leaders or that we will let anyone lead. I simply meant that we are a relatively small organization and if we eliminate leaders because they don’t look or dress or act like me, we will cease to exist. People are not expendable. One definition of expendable is: Considered to be not worth keeping or maintaining (dictionary.com). We can’t throw people away. We need every qualified leader we can get. Our leaders are very qualified. They love Jesus with all their hearts and live exemplary lives. They happen to not fit the mold that some people have established.

Our guest finished the conversation by saying, “Some of your best leaders wouldn’t get the time of day in the state where I serve. We have some things to learn.”

We may raise a few eyebrows and be accused of being desperate. That’s ok – we are desperate – to see young lives changed. We are willing to do whatever it takes to see that happen.

Turns Out there is Hope After All

It is July 4th week and there is a lot of talk about trouble in America. Many people are lamenting the spiritual condition of our country and some are even saying there is no hope for America.

After this week, I beg to differ.

We just finished a week of summer camp for teenagers. As I reflect on the experiences of the week, I have a renewed sense of hope and positivity. Here is why:

I met some young, dynamic spiritual leaders who are willing to sacrifice an easier life in order to serve as a positive influence in the lives of others. Leaders like E.J. Mirelez and Perseus and Lorena Gross (Confess and Be Free) and Israel and Erin Noboa care enough about today’s teenagers and tomorrow’s leaders that they give of themselves in unbelievable ways. They exude hope.

I watched adult local leaders, pastors, youth pastors and youth leaders serve the kids of their churches and communities. They did without sleep, they gave personal finances, they put up with nonsense – all because they believe in their kids. They are reason for hope.

I watched some pretty troubled kids be transformed. Many of the teenagers at camp come from very difficult backgrounds. Many of these kids do not have positive role models at home. Some are neglected and abused.  Some of them have little exposure to hope. But once they saw it in action, they embraced it! They are hope!

There is hope for the world! The future can be bright. We cannot give up on the possibility of our country and world turning to Christ. This week showed me that when true hope is offered, it is received.

Maybe instead of spending our time lamenting about how bad things are, we should get busy sharing hope. It works!

Don’t Blame Me, I’m Just the Leader

Hey leaders, when something goes down within your organization, don’t let people blame you.

Step up and blame yourself!

That’s right. Leaders don’t run from blame and they certainly don’t blame other people. Leaders accept the responsibility for the need for change and they lead it! That’s what leaders do.

Leadership guru John Maxwell says, “Everything rises and falls on leadership.”  There have been times in my career that I have hated that adage. When things are going poorly and the team is not producing, I want to point at someone else and take the pressure off of myself. But it’s my job to lead the team into success. With certain qualifiers, as goes the leader, so goes the team. There will be times when someone else messes up. As the leader, we must be strong enough to shoulder the blame and do what it takes to correct the direction.

I heard a ministries consultant take another angle: If you’ve been at your current appointment for at least 3 years, you own every problem. You can no longer place the blame on your predecessor.  You’ve been there long enough to address it. As the current leader, it’s your duty to deal with it and fix it. We can’t exonerate ourselves from it or abdicate our responsibility.

Let’s use Jesus as our example:

In John 18:10, Simon Peter cut off the ear of Malchus. Jesus rebuked Simon and healed the guy’s ear! He explained that His kingdom was not one of violence.

In Matthew 17:24-27 Peter commits Jesus to paying taxes without consulting Jesus. Again, Jesus fixes the problem.

In Mark 9:14-29, Jesus’ disciples failed to remove a demon spirit from a boy. Jesus took care of the issue and set the boy free.

Notice something – not only did Jesus accept responsibility and fix the problems, He also showed His disciples how to prevent the problems from being repeated. He utilized them in the solution, training them for the future.

I love that! Real leaders are willing to meet a challenge head-on. They do whatever it takes to correct the crisis. They utilize the problem to train their team. And as a result, the team grows in its abilities.

So once again, when something breaks in the organization, don’t find someone else to blame. Just lead the change. That’s what leaders do.

The Pressure is Good for You

images-123Who am I trying to kid? Stress kills, we all know it. Heart disease and addictions and insomnia – with results like these, it’s not sounding all that healthy now, is it?

Zero in on this: When managed properly, pressure makes us produce. Whether the squeeze is a quota to meet at work, a relationship to mend or a temptation to whip, the expectation that we will do well increases the likelihood that we will do well.  It’s in the nature of most of us to want to succeed at the things we try. Those who avoid pressure in all forms are trapped in a rut of intimidation. We need a little pressure to squeeze us out of these ruts.

There are some keys to keeping pressure healthy and to managing the amount of stress that works for our good.

Know how much is enough. You have to be aware of your trigger points. What are the signs that it is getting to you? Just this side of that, back off.

Be in control of it. Never let the pressure control your life. You call the shots, you be the boss of the pressure, not the other way around.

Take a break. Even non-geniuses know you need to vacate sometimes. A daily 20-minute power nap may do the trick or you might need a cruise from time to time. All work and no play makes Jack act like an idiot.

Share the load. One guy can do the work of two but two can do the work of five. Synergy is the principle at work here. Learn the skill of teaming up. The pressure sinks and the productivity skyrockets.

Measure the results. Note where you are now and note where you are after an especially pressure-filled season. You should be markedly ahead. If not, either the pressure managed you or it was unnecessary pressure in the first place.

Come on and admit it – the pressure brings out the best in you (if you don’t let it kill you first!).

Put into play this solid verse from the Bible:  “No test or temptation that comes your way is beyond the course of what others have had to face. All you need to remember is that God will never let you down; he’ll never let you be pushed past your limit; he’ll always be there to help you come through it.” I Corinthians 10:13 (The Message)

Collaborate or Die

Collaborate: to work, one with another; cooperate. (dictionary.com)

1. God collaborates with leaders:

God has decided to reveal His plans to people. He usually selects a leader and fills his head with lots of ideas. But rarely do his plans involve only one person. God designed us to collaborate with others while we fulfill His plans.

About His plans, God says to us “Write down the revelation and make it plain on tablets so that a herald may run with it.” Habakkuk 2:2 (NIV)

We are supposed to communicate God’s plans with others. Then, other leaders can take up the vision and run with it (share it, help make it happen, pour it into the lives of followers).

2. Leaders collaborate with other leaders:

When Moses was about to burn out from doing all the work himself, his father-in-law Jethro gives some great advice:

Exodus 18:17, 21-24 “This is not good!” Moses’ father-in-law exclaimed. 18 “You’re going to wear yourself out—and the people, too. This job is too heavy a burden for you to handle all by yourself.

21 But select from all the people some capable, honest men who fear God and hate bribes. Appoint them as leaders over groups of one thousand, one hundred, fifty, and ten. 22 They should always be available to solve the people’s common disputes, but have them bring the major cases to you. Let the leaders decide the smaller matters themselves. They will help you carry the load, making the task easier for you. 23 If you follow this advice, and if God commands you to do so, then you will be able to endure the pressures, and all these people will go home in peace.”

24 Moses listened to his father-in-law’s advice and followed his suggestions.”

I would suggest that we share the workload with others who can lead.

3. Other leaders collaborate with followers:

My favorite Bible story about collaboration is found in Nehemiah. Nehemiah got the bright idea to rebuild the walls of Jerusalem. Apparently, collaboration was the way to go:

Nehemiah 2:18 “They replied at once, “Yes, let’s rebuild the wall!” So they began the good work.”

The insurmountable job was completed in 54 days!

4. Collaborative leadership results in a fulfilled vision!:

The only way you will accomplish all that God has put in your heart is to work in cooperation with other people. The vision you carry is too big and too important for you to try to do it alone. The only other option is failure, which means the death of your vision. Don’t let that happen – collaborate!

Most of us know what it’s like to be desperate. Leaders have to make things happen in their organization. Sometime we are desperate for something to happen in our organizations – and sometimes we are willing to do nearly anything to make it happen! But leaders can never be so desperate that they are willing to compromise their better judgment. Never turn a blind eye to someone or something that can bring your organization down. You don’t need that person or their money or their prestige that much. You have too much to lose.

Don’t sell your leadership integrity to someone who could destroy you. Keep your standards high. You and your organization deserve it – and so does God.

Under the influence of the current political fervor in America, I am exercising my gift of skepticism (regarding politics) and asking some questions of our leaders.

Answer the following questions from the perspective of a voter in the upcoming election:

Do I believe the promises this person is making?

Does she (or he) really have my best interest at heart or do they just want my support?

Does this person say one thing to me and something else to other people?

Does this person have a track record of telling the truth?

Do I trust this person?

Now if you are a leader, ask yourself the SAME questions, from the perspective of those whom you are leading. That is really the point of this blog post.

Leaders: Authenticity is not an option. Let’s be real!

Jesus said in Matthew 5:37, “Simply let your ‘Yes’ be ‘Yes,’ and your ‘No,’ ‘No’; anything beyond this comes from the evil one.” (NIV)

cutting the grass and other leadership exercises

While some may disagree, I consider myself a relatively bright person. This afternoon, I had reason to second-guess my presupposition.

I haven’t cut grass in eight years. Until recently, we lived in a development that took care of outside maintenance – nice, but expensive.  With our recent move, I picked up the responsibility of mowing the lawn again.

Today was my first time with the new lawn and with the mower that was left behind for my use.  I added some gas, looked over the machine and cranked her up. Understand, our lawn is very hilly. It was hot, the grass was a little wet, and I was working pretty hard, especially on the uphill parts. About ¾ of the way finished, I happen to notice a level on the mower I hadn’t yet seen.  I pulled it and the mower started pulling itself! Awesome! But I felt kind of stupid. My last mower was self-propelled, but I made the assumption that this one was not, WITHOUT TAKING TIME TO LOOK.

Stop laughing.

Leadership lesson: before jumping into a project – take time to examine all of the details available:

What do you have to work with?

Is there a strategy or plan or method that will bring more success?

Is there an easier or smarter way to do this job?

What about efficiency…will you be getting the most out of your efforts?

Taking time to fully understand the details of what you are doing, what will be required and the best way to get the job down will make your responsibility and your life a lot more enjoyable. And you will be way more productive!

Once I kicked in the self-propelled feature on the mower, the job was a breeze. But the first hour and a half were not fun. I want to have fun working and leading.

Next week, I will cut the lawn in half the time with half the effort. Now if I could only find that self-propelled feature on some of the people I get to work with! (Just kidding!)

the new “no”

What do you think of this statement? “No response is the new ‘no’.” Here is what I mean: When you ask someone for something or request someone to get involved in a particular thing and you hear nothing back from them…you can assume that the answer is “no.” Apparently it is no longer necessary to actually say “no”. Saying nothing at all will suffice.

Our church staff experiences this frequently. My daughter, Jessica is a missionary and has to search for churches in which to raise support. From what she tells me, it is very common to receive no response at all from Pastors. Voicemails and emails remain unanswered most of the time.

I know I have been guilty of this. I get a message from a salesman or a band or an itinerate preacher who wants to be invited to come to our church. It is always uncomfortable to make that return call. I’d rather not, but I try. Putting myself on the other end of that call, I would rather hear a “no” than to be left hanging.

I just wanted to post this as an encouragement to leaders. People deserve to be treated with respect. It doesn’t feel good to be on the receiving end of a “no” response, but it sure beats being left hanging.  We realize it is difficult to do. But go ahead and respond – with a “no” (assuming your answer is not “yes”).  You will feel better and the person you are responding to will feel better.  And then they can move on to the next person they need to ask.

don’t forget the most important stuff

A few weeks ago, we were headed to a conference for the purpose of giving exposure to our missions work. When we arrived at the airport, we realized we had left all of our presentation materials back at home. I had to go back home to get them, and I ended up flying standby. Otherwise, we would have been without the most important stuff – the very reason for our trip.
Warren Bennis, leadership guru says, “I’ve never seen anyone derailed from top leadership because of a lack of business literacy or conceptual skills: it’s always because of lapses of judgment and questions about character. Always.
It seems to me that there is a sufficient amount of emphasis on skills development and strategy engagement among leaders. Bennis is right – know-how is not the problem when someone fails.  The problem almost always is, leaders lose their bearings.  They have a moral lapse. They fail and fall.
I see four key reasons why leaders are prone to omit issues of character and integrity:
·      Forgetting what brought success. Honesty and integrity are not very glamorous foundations, but must be maintained in order to prevent moral failure.
·      Corruption from outside sources. Unscrupulous characters will be attracted to success. Know who they are and avoid them!
·      Arrogance of success. Pride is the greatest enemy of leaders. Stay humble; stay on track.
·      Too busy to pay attention to details. Never become so preoccupied with leading that you forget to focus on small, important, moment-by-moment decisions.
Leaders (and followers) don’t forget the most important thing – your character.

learning to lead

An unbelievably large amount of material has been produced in the last few years on the topic of becoming a better leader. Some people are tired of the subject and others think they are excluded from the conversation because they don’t perceive themselves to be in a leadership position. Neither of these approaches are good because both of them will prevent us from accomplishing what really needs to get done in life. We cannot afford to get tired of studying leadership principles because they are ever-evolving. And yes, you are a leader! That simply means that someone is looking up to you, following you, watching you as an example.

So how do we learn leadership?

Most of us learn by reading. Good leaders are good readers. I think that if you are not perpetually working your way through some type of leadership material, you probably aren’t very serious about improving as a leader. Don’t know where to start? Try your public library. Walmart, amazon.com, and a thousand websites and blogs will provide a lifetime worth of decent material. Just start reading.

Leadership conferences are all the rage these days. I receive invitations to dozens of leadership conferences every month. Many of these meetings are great and offer world-class training. Others aren’t, in my opinion, worth the price of admission.  And I think the trap for some has become, being conference-active and leadership-weak. Eventually we have to stop running around the country listening to Chan and Hybels and Maxwell and we have to get to work. If you’ve been privileged to attend conferences, stay home for a while and use what you’ve learned.

Most people learn by experience. In every one of my leadership appointments, I wasn’t adequately prepared for the challenges that were ahead of me – I had to learn on the fly. There is nothing like trial and error to teach us what to do and what not to do.  This can be a painful experience for both the leader and the followers but it is a necessary element in individual and corporate growth. Don’t be afraid to jump into the deep end of the pool – just be sure you are in a culture that provides life preservers (systems and safety nets for a growing leader).

I learn most by watching a leader in action. Yesterday I was able to be in a lengthy meeting with a leader that I admire. We were wrestling with some tough issues, decisions that had to be made that required strength and courage and wisdom. A few times throughout the day, I watched his facial expressions and his body language.  I listened to the way he addressed his fellow leaders around the table. And I took note. We all observed how he worked his way through a difficult agenda. I think I left the meeting as a better leader.

I learn the most by watching a leader lead. I learn when I follow. Come to think of it, that is how the greatest leader of all time did His best leadership training. Jesus asked His disciples to follow Him. As they spent 3 plus years shadowing Jesus, the disciples learned how to lead, how to respond to critics, how to care for the hurting, how to make decisions. They learned how to live and how to die.

No matter what you are reading, regardless of the latest conference you’ve attended, no matter in what capacity you find yourself leading, my question is: from whom are you learning leadership? Who are you following, observing close enough to learn from? Watch them. If they are a good leader, get closer and emulate them. Lean in. If they are a bad leader, learn what not to do and keep on looking for a good leader to follow.

That’s how we learn to lead.

critics are a dime a dozen

Today’s post is a bit of a rant. Allow me to vent, just a little.

Again today, I saw some shining examples of people who get a kick out of shooting holes in the efforts of others who are doing God’s work. There seems to be a steady supply of “experts” whose sole purpose is to expose what others are doing wrong. I will use this as my format to request that unless you are doing something better than what someone else is doing, please leave them alone.

No, I didn’t get criticized today. But some good friends and organizations that I support did. Our efforts to reach the lost and minister to the hurting will ALWAYS be met with criticism. It happened to Jesus, I suppose we should be honored when it happens to us. But we don’t feel honored – we feel frustrated! My experience is, those who are always telling me a better way of fulfilling the mission of Jesus, do nothing to fulfill the mission themselves.

Here are some over-generalized statements on how I feel: Armchair quarterbacks are all talk and no action. People who tell guitar players they are too loud, can’t play one song. Those who tell preachers their theological mistakes don’t have the guts to preach even one message. Those who criticize the efforts of missionaries to spread the love of Jesus are too lazy to lift a finger for the Gospel’s sake. I know several who qualify for the above generalizations!

Elbert Hubbard said, “To escape criticism: do nothing, say nothing, be nothing.” Kind of like our critics, huh?

I love how Jesus responded to the Pharisees when they criticized Him for healing the sick on the Sabbath.  He simply ignored them and got on with the healing. Awesome!

Anyone interested in personal and spiritual growth understands and embraces the value of constructive criticism. We all need that. But none of us need the aggravation that comes from perpetually negative critique.

Friends, don’t let some naysayer discourage you. Do what God tells you. And forget the knuckleheads who are doing nothing.

Ok, thanks for letting me get that off my chest. Oh, and if you disagree with me on this, keep it to yourself. We are too busy doing God’s work to care what you think! 🙂
